Replace one format
A single machine to take one plastic material off the packing bench, with the rest of the process unchanged.
Most changeovers start with one material, usually bubble wrap, because it is the most visible plastic in the box and the easiest to substitute. One honeycomb machine replaces it, and nothing else in the packing process has to change on the same day.
This is also the cheapest way to find out whether the arithmetic works. You will know within a month what the paper costs, what the machine produces and whether the packing team can work with it, and that evidence is what makes the next step a decision rather than a leap.
